Fortalecimiento de la Gestión de Proyectos de la Empresa Estructuras S.A.

Abstract

The present research project was developed in the Company Constructora Estructuras S.A., with the main objective of strengthening the project management of the Company, using "Good Management Practices", to turn it into a more efficient and competitive Company. The research methodology used was applied and descriptive, through the use of different techniques, including questionnaires, interviews and documentary review. The company's engineering personnel were interviewed, that is, those who, because of their role in the organization, participate directly in the Management of the Company's Projects. As part of the findings found in the current situation, it is determined that the Company has a very empirical project management culture based on the knowledge and skills of each Project Director and the Project Manager of the Company; In addition, there are few or no procedures, templates and project management tools. Within the investigated "Good Practices" of Management we can mention the technique Last Planner System, which is used for planning and control of the times of the project. The Earned Value technique that serves to control the costs of the project by integrating the scope, time and cost. Finally, a project management proposal is included for the improvement of the administration of the Company's projects, through the implementation of procedures, templates, and tools to manage the knowledge area of the Integration, Scope, Time, Cost and Communications.

El presente trabajo de investigación se desarrolló en la Empresa Constructora Estructuras S.A., con el objetivo principal de fortalecer la gestión de proyectos de la Empresa, utilizando “Buenas Prácticas de Gestión”, para convertirla en una Empresa más eficiente y competitiva. La metodología de investigación utilizada fue la aplicada y la descriptiva, mediante la utilización de distintas técnicas, entre ellas, cuestionarios, entrevistas y revisión documental. Se entrevistó al personal de ingeniería de la Empresa, es decir, aquellos que por su rol en la organización, participan directamente en la Gestión de los Proyectos de la Empresa. Como parte de los hallazgos encontrados en la situación actual, se determina que la Empresa tiene una cultura de gestión de proyectos muy empírica y basada en los conocimientos y habilidades de cada Director de Proyectos y del Gerente de Proyectos de la Empresa; además, hay pocos o nulos procedimientos, plantillas y herramientas de administración de proyectos. Dentro de las “Buenas Prácticas” de Gestión investigadas se puede mencionar la técnica Last Planner System, la cual sirve para planeación y control de los tiempos de la obra. La técnica del Valor Ganado (Earn Value) que sirve para controlar los costos del proyecto mediante la integración del alcance, tiempo y costo. Finalmente, se incluye una propuesta de gestión de proyectos para el mejoramiento de la administración de los proyectos de la Empresa, mediante la implementación de procedimientos, plantillas, y herramientas para gestionar el área de conocimiento de la Integración, Alcance, Tiempo, Costo y Comunicaciones.
