Diseño de un modelo de gestión de Mantenimiento para una central hidroeléctrica de 18MW
Abstract
In recent years the prices in the regional energy market have had a downward
trend, forcing companies related to this sector to introduce improvements that reduce
production costs and optimize the use of resources and thus improve productivity of
the organization, while maintaining the quality of its products and services. In
parallel, competition in the sector has increased and has become more aggressive,
so each and every department must commit and align their efforts in the same
direction. Under these circumstances, optimal maintenance management becomes
essential for the fulfillment of the company's objectives.
O y M Eléctrica Matamoros is a company dedicated to the operation,
maintenance and assembly of power generation plants and has as part of its mission
to provide services that are quality, efficient and in harmony with the environment.
Because of the aforementioned, O y M Eléctrica Matamoros seeks to improve the
management of the Doña Julia hydroelectric plant, to which it provides operation and
maintenance services.
Due to the above, the project seeks to design a management model for the
Doña Julia hydroelectric plant that allows optimizing the use of resources while
guaranteeing the availability and reliability of the plant. For this the project starts with
an internal audit of the operation and maintenance department of the hydroelectric
power station, through the MES technique, this audit allows identifying the areas with
the greatest opportunities for improvement, being these the management of
information and support, quality and motivation followed by the areas of
management resources and equipment and preventive maintenance techniques.
Then, a system of indicators was designed through the Balanced ScoreCard.
For which a mission and vision for the department aligned with those of the
organization was proposed, a SWOT analysis was carried out and the control panel
was created, following the methodology established in the VDI 2893 standard.
As part of the process, a tool was created to control the teams in the area of
predictive maintenance, as well as a form to perform audits of compliance with the
contract with the owner of the power station.
Finally, the components for the management model that best fit the
characteristics of the business and the relationships between these elements were
defined, based on the ISO 9001 standard, to finally create a diagram of the model
that allows an overview of the same.
